A student can understand the lesson, know what they need to do and genuinely want to complete the work, yet still remain frozen in front of a blank page. For children and young people with ADHD, the difficulty is not always knowledge, motivation or willingness. The missing link may be executive function.
Executive functions are the mental processes that help us begin tasks, hold information in mind, manage time, organise materials, control impulses and work towards a goal. They act like the management system of the brain, coordinating what needs to happen and in what order.
When these processes become overloaded, a seemingly straightforward classroom instruction can contain far more hidden steps than a student can manage independently. What looks like avoidance may actually be uncertainty. What appears to be carelessness may reflect working-memory overload. What sounds like “I can’t do it” may really mean “I cannot find the first step.”
The key classroom shift
Instead of asking, “Why won’t this student begin?”, ask, “Which part of beginning has become difficult?”
What Is Executive Function?
Executive function is not one individual skill. It is a collection of connected abilities that allow a student to turn intention into action. These skills continue developing throughout childhood and adolescence, but ADHD can make their use less consistent.
A student may demonstrate strong executive skills one day and struggle significantly the next. Interest, tiredness, emotional state, sensory demands, task complexity and the learning environment can all influence performance. This inconsistency is often confusing for adults because it can appear as though the student is choosing when to apply themselves.
Task Initiation
Beginning a task without becoming stuck, distracted or overwhelmed.
Working Memory
Holding instructions and information in mind while using them.
Planning
Identifying the steps, resources and time needed to reach a goal.
Time Awareness
Estimating duration and recognising how much time has passed.
Self-Monitoring
Noticing progress, mistakes, emotions and changing attention.
Flexible Thinking
Adapting when instructions, expectations or circumstances change.
A student does not need to struggle in all these areas. Their executive-function profile may be uneven, with excellent creative thinking or verbal understanding alongside difficulties with organisation, task initiation or time management.
Why “Just Get Started” May Not Work
Consider the instruction: “Open your book, write the date and title, read the information on the board and answer the first three questions.”
An adult may hear one instruction. A student whose executive functions are overloaded may experience a sequence of separate demands:

Begin question one
If the student loses the sequence at any point, they may look around the room, talk to a classmate, sharpen a pencil or sit without beginning. These behaviours can be interpreted as distraction, but they may also be attempts to escape uncertainty or recover a lost instruction.
The aim is not to remove every challenge. It is to make the route into the task visible enough for the student to enter it.
The START Roadmap
A five-stage classroom framework for moving a student from feeling stuck to working more independently.
S: See the barrier
Before repeating the instruction, observe what is preventing progress. Is the student unable to find the correct materials? Have they forgotten the sequence? Is the page visually overwhelming? Are they worried about getting the answer wrong?
Try asking: “Show me the point where it became difficult.”
T: Turn the task into visible steps
Reduce a broad instruction to a short, visible sequence. Write the first three actions on the board, a card or a sticky note. Avoid giving another long verbal explanation that also needs to be remembered.
For example: “1. Write the title. 2. Read the first paragraph. 3. Underline one important idea.”
A: Activate the first action
Help the student cross the starting line. Point to the first question, read the opening sentence together or ask them to tell you their first idea before writing it. This is not completing the work for them. It reduces the activation energy required to begin.
Try saying: “We’ll start the first step together. You can take over from there.”
R: Reduce the load
Remove demands that are not essential to the learning objective. This could mean covering the rest of a busy worksheet, offering one question at a time, providing a word bank or moving materials within easy reach.
Remember: reducing unnecessary load does not mean lowering the intellectual expectation.
T: Track what helped
Notice which support enabled the student to progress. Over time, patterns may emerge. The student might work more independently with written steps, a visual timer, a brief check-in or a quieter starting environment.
Ask afterwards: “What helped your brain get started today?”
Support the process, not the answer
Executive-function support should help the student access the learning. It should not remove the thinking, creativity or appropriate level of challenge within the task itself.
Find the Sticking Point
Use the expandable guide below when a student appears disengaged or unable to begin. Select the behaviour you can see, then consider the barrier that may be underneath it.
The student is staring at a blank page
Possible barrier: task initiation, perfectionism or uncertainty about the expected outcome.
Try: give a sentence starter, ask for a verbal answer first or complete the first tiny action together.
The student repeatedly asks what they need to do
Possible barrier: working-memory overload or difficulty processing a multi-step verbal instruction.
Try: provide no more than three written steps and ask the student to identify only the next action.
The student begins but quickly moves off task
Possible barrier: the task feels too long, progress is difficult to see or attention has no clear return point.
Try: create a short work interval, mark a visible stopping point and agree what completion will look like.
The student has lost their equipment again
Possible barrier: organisation, memory or difficulty maintaining routines across changing classrooms.
Try: use a consistent equipment location, a visual packing checklist or duplicate essential low-cost items.
The student becomes upset when the task changes
Possible barrier: cognitive inflexibility, emotional overload or difficulty abandoning an established plan.
Try: acknowledge the change, explain what remains the same and provide a clear first step for the new task.
Practical Strategies That Build Independence
Good executive-function support is temporary and responsive. It gives the student an external structure while helping them gradually develop their own strategies.
Make the first step smaller
“Complete the worksheet” may feel vague and distant. “Write your name and answer question one” creates an immediate entry point. Once momentum develops, the next step often becomes easier.
Place memory outside the student
Written instructions, visual examples, checklists and worked models reduce reliance on working memory. Students can return to the information without needing to ask repeatedly or remember every spoken detail.
Show time instead of only stating it
“You have 20 minutes” can remain abstract. A visual timer, progress bar or midpoint reminder makes time more concrete. Give warnings before transitions so that stopping one task and beginning another does not arrive as a sudden demand.
Create a visible finish line
Students may disengage when a task feels endless. Show exactly what needs to be completed, where they may stop and what will happen next. A clear endpoint can make effort feel achievable.
Use check-ins rather than constant correction
Agree on brief points when the teacher will return. This reduces repeated public reminders while allowing the student to practise working independently for manageable periods.
Ask the student what works
Students often know whether noise, unclear instructions, handwriting demands or fear of mistakes is blocking progress. Collaborative problem-solving can produce more useful support than assumptions made from behaviour alone.

When Support Becomes Too Much
Support should not become permanent adult supervision. If a teacher repeatedly reminds, organises and monitors every stage, the student may complete the task but have little opportunity to develop their own system.
A helpful approach is to reduce assistance gradually:
- Model the strategy: demonstrate how to break down and begin the task.
- Complete it together: allow the student to contribute to the plan.
- Prompt the strategy: ask the student which tool they could use.
- Encourage independent use: allow them to select and apply the strategy.
- Review afterwards: discuss what worked and what should change next time.
The goal is not perfect independence immediately. It is a gradual transfer of responsibility, supported by strategies the student understands and can use in different lessons.
Look Beyond the Behaviour
Executive-function difficulties are not always obvious. A student may protect themselves from embarrassment by making jokes, refusing help, distracting others or claiming that the work is boring. Others may become quiet, anxious or excessively dependent on reassurance.
Behaviour still requires appropriate boundaries, but boundaries are most effective when paired with an understanding of what is driving the difficulty. If emotional or sensory overload is present, the student may need support to regulate before they can successfully return to learning. Our guide to

A student who cannot begin is not necessarily a student who does not care.
Sometimes the most effective intervention is not greater pressure. It is a clearer route into the work.
When Additional Support May Help
Classroom strategies can make a considerable difference, but some students may need more individualised help with planning, organisation, time management and study routines. Support is particularly worth considering when difficulties occur across several subjects, continue despite consistent adjustments or begin to affect the student’s confidence and emotional wellbeing.

Students with ADHD are often told to concentrate, organise themselves or try harder. These instructions describe the desired outcome, but they do not teach the route needed to reach it.
By identifying the precise sticking point, making the next action visible and gradually transferring useful strategies to the student, teachers can reduce frustration without lowering expectations. Small changes to how a task begins can transform participation, confidence and completion.
